fix(adapters): run Codex sessions with --no-daemon so tools and hooks keep the session env - #997
bmad-loop sets its BMAD_LOOP_* contract on the tmux window (new-window -e), so only processes descended from that window inherit it. In recent Codex releases the TUI attaches by default to a shared background app-server daemon (codex app-server --listen unix:// --managed-daemon), often one an unrelated Codex session started. Shell tools and hooks run inside that daemon, with the daemon's environment, not the session window's. As a result:
the bmad-loop-sweep skill's Step 0 sees an empty BMAD_LOOP_MODE and quits without writing result.json;
the hook relay exits 0 silently because BMAD_LOOP_RUN_DIR / BMAD_LOOP_TASK_ID are unset;
the run sits in triage-running until session_timeout_min and only then reports hook_events: none.
Codex
Change
0.133
TUI silently attaches to an existing daemon socket
0.156
Adds top-level --no-daemon: run without the shared background server, even if one is running. The TUI hosts an in-process app-server, so tools and hooks inherit the client env. Older versions reject the flag (clap exit 2).
0.157
daemon_auto_start becomes default-on
--disable daemon_auto_start is not a fix: on 0.156–0.164 the client still attaches to a running daemon, and before 0.156 the unknown feature is fatal. No env var disables the daemon.
Changes
Run Codex sessions with --no-daemon (fix(adapters), 2b2c324)
The shipped codex profile gets launch_args = ["--no-daemon"]. It goes in launch_args, not bypass_args, because a user [adapter] extra_args replaces bypass_args. Argv: codex --no-daemon '<prompt>' --dangerously-bypass-approvals-and-sandbox [--model m]. probe-adapter and resolve pick it up through launch_args.
codex_trust: the hook-trust allowlist (_HOOK_DISCOVERY_SAFE_ARGS) accepts --no-daemon, which changes where the app-server is hosted, not which config or hooks are discovered. project_hook_trust now refuses only launch_args outside that set, so the worktree trust gate doesn't degrade to unverifiable for the shipped profile. Other launch args (e.g. --profile x) are still refused.
New helpers NO_DAEMON_ARG, CODEX_MIN_VERSION = (0, 156, 0), parse_codex_version.
validate gains adapter.codex-version: ok on ≥ 0.156 with the flag in launch_args; warns when the version is below the floor, when an overlay profile drops --no-daemon, or when the version can't be read. It never reports a problem, so validate's rc contract is unchanged.
Make the failure visible (feat(adapters), ce3dee4)
New policy field [limits] session_start_grace_s (default 120, 0 = off; in core.toml and the configuration reference).
The generic adapter journals one latched, best-effort session-start-missing entry (task_id, waited_s, grace_s, cli, plus a daemon hint on Codex) when a CLI that maps SessionStart has sent none within the grace and the window is still alive. Observation only: no deadline, nudge, stall timer or verdict change, and no new completion path. It also fires on the plain adapter (triage).
Sweep: when a Codex triage/migration session ends with hook_events: none, the failure diagnostic carries hint and the escalation text ends with ; hint: <daemon text>. The key is absent for other CLIs and when events arrived.
Docs and CHANGELOG (docs, this push)
setup guide: the Codex first-run note now says ≥ 0.156, plus a new "Codex shared app-server daemon" subsection;
FEATURES Multi-CLI profiles: a Codex bullet;
adapter authoring guide: shared-server env loss and the per-session hosting fix;
CHANGELOG consolidated under Unreleased.
Compatibility
Codex ≥ 0.156 is now required. Older Codex exits at launch on --no-daemon; validate warns about it via adapter.codex-version.
The shipped profile's launch_args feed config_digest, so a Codex run paused across this upgrade prints the config-changed advisory once on resume. This is intended and named in the CHANGELOG.
Live check (manual, a few real tokens; not part of the suite)
codex-cli 0.164.0, Linux. No daemon was running beforehand, so I started one from a shell without BMAD_LOOP_* (codex app-server daemon start → status: started, appServerVersion 0.164.0, process codex app-server --listen unix:// --analytics-default-enabled --managed-daemon). In a scratch dir, I opened two windows on an isolated tmux server:
tmux -L live901 new-session -d -s s -n A -c "$D" -e BMAD_LOOP_MODE=1 -e BMAD_LOOP_PROBE=901 \
codex --dangerously-bypass-approvals-and-sandbox 'Run exactly this shell command and nothing else: printf "%s|%s" "${BMAD_LOOP_MODE:-empty}" "${BMAD_LOOP_PROBE:-empty}" > out-a.txt'
tmux -L live901 new-window -t s -n B -c "$D" -e BMAD_LOOP_MODE=1 -e BMAD_LOOP_PROBE=901 \
codex --no-daemon --dangerously-bypass-approvals-and-sandbox '… > out-b.txt'
Window
Flags
Tool shell saw
A
default (attached to the running daemon)
out-a.txt = empty|empty
B
--no-daemon
out-b.txt = 1|901
After the files landed I killed both windows and stopped the daemon I had started (codex app-server daemon stop → status: stopped).
The optional hook leg (a SessionStart hook dumping BMAD_LOOP_*) was skipped: Codex hook trust needs an interactive "Hooks need review" acceptance in the scratch dir. Codex snapshots hook env from the process hosting the thread, the same process as the tool shell above, so the tool leg covers the same mechanism.
Tests
Every negative or kept assertion was ablated (gating code removed, test confirmed failing, code restored).
tests/test_profile.py: the shipped codex launch_args == ("--no-daemon",)
Codex sessions now launch with --no-daemon and require Codex 0.156 or newer.
Validation warns when the Codex version is unsupported or the profile omits --no-daemon.
A configurable session-start grace period (default 120 seconds) adds a journal notice when a mapped start event does not arrive. Set it to 0 to disable the notice.
Resuming a run paused across the Codex upgrade shows a one-time configuration-change advisory.
Codex sweep diagnostics include a shared-daemon hint when hook events are missing.

Walkthrough
The Codex profile now launches with --no-daemon and requires Codex 0.156 or newer. Validation checks those requirements. A configurable grace period controls journal notices for missing SessionStart events, and sweep diagnostics add a shared-daemon hint when Codex reports no hook events.
The Codex profile adds --no-daemon and raises its minimum version to 0.156. Trust checks allow recognized safe arguments. Validation warns when the version cannot be read, is below the minimum, or the profile omits the flag. Tests cover these checks and command construction.

The documentation describes the Codex launch requirements, validation check, and session environment behavior. The changelog records the Codex changes.
The policy adds session_start_grace_s, defaulting to 120 seconds, with zero disabling the notice and negative values rejected. The adapter journals one notice after the grace period when the profile maps SessionStart and the session remains live. Tests cover the policy and notice conditions.
Sweep daemon hint src/bmad_loop/sweep.py, tests/test_sweep.py, CHANGELOG.md
When a Codex triage session has no admitted hook events, the diagnostic and escalation text include the shared-daemon environment hint. Tests cover when the hint is present or absent.

Explanation
Issue [#901] requires each engine-driven Codex session to preserve BMAD_LOOP_* for tools and hooks and complete triage through result.json and the configured relay. The shipped profile now passes --no-daemon, and the tests cover argument placement, trust handling, and version validation. The reported live check verifies shell environment propagation with an existing daemon. The hook check was skipped, and the available test evidence does not show a deterministic existing-daemon regression that verifies hook relay completion, result.json, and sweep completion without LLM tokens.
Resolution
Add a deterministic regression test for an existing shared Codex daemon. The test must verify the engine-driven session's BMAD_LOOP_* environment in a shell tool, verify the SessionStart or completion relay event, and verify task result.json and sweep completion without LLM tokens.

Add an existing-daemon leg to the Codex zero-token integration test.
The real-tmux test runs the Codex profile and verifies generic completion through FAKE_CLI. However, FAKE_CLI reads the session environment directly. It does not reuse an app-server daemon or launch tool and hook children with a daemon environment. The test would therefore pass if --no-daemon were removed.
Add a deterministic, zero-token case that starts the shared daemon first, launches the Codex session through the shipped profile, checks BMAD_LOOP_* from a tool or hook child, and asserts relay completion.

Re the CodeRabbit nitpick on tests/test_generic_tmux.py 394–418 (add an existing-daemon leg): declined.
The premise does not hold. Those lines are argv unit tests, not a real-tmux run through FAKE_CLI. They pin --no-daemon directly. Ablation: with launch_args = [] in codex.toml, 7 tests fail. Three are in test_generic_tmux.py, one is test_probe.py::test_probe_argv_carries_codex_launch_args and three are adapter.codex-version tests in test_cli.py. test_profile.py also pins launch_args == ("--no-daemon",).
The shared app-server daemon is Codex's own process model. A fake daemon that honors a fake --no-daemon would only test the fake. Real Codex fires SessionStart only on the first turn, so a zero-token real-CLI test is not possible (live tests must use zero tokens). The behavior was checked live on codex 0.164.0 with a daemon running. Without the flag, a tool shell saw empty|empty. With it, the shell saw 1|901.
