Drop the 3-day soak from the stable lane #84

Closed

Description

@shipmill-romamo

Drop the 3-day soak from the stable lane: remove min_soak_days = 3 from [lanes.stable] in .github/shipmill.toml, and keep promote_from = "rc" and milestone = true.

Why

The soak checks nothing here: nobody installs the rc on purpose during the 3 days and no telemetry reads it, so it only delays a stable release that CI and review already proved. A bad stable release is fixed forward in minutes, faster than the soak lasts.

The milestone stays: it is the maintainer's decision of what this stable version must contain, not a wait. With the soak gone, once the milestone is done the stable lane promotes the newest rc at once (its CI passes again on the stamp commit, D-25 and D-28 in shipmill).

Change

  • .github/shipmill.toml: delete the min_soak_days = 3 line, and update the comment above [lanes.stable] so it no longer says "soaked 3 days"
  • shipmill doctor passes, and shipmill plan names the newest rc as the candidate with no soak in its reason

Context: shipmill/shipmill decided to replace the time soak with continuous delivery (stable on every green batch, a pre-release only where the maintainer decides); the spec for shipmill's own defaults is on its way. This repo's change doesn't wait for it: min_soak_days defaults to 0 today.

Triage: implement, for the next release candidate.

Checked on main (3c2d06c): [lanes.stable] in .github/shipmill.toml still sets min_soak_days = 3, and the comment above it says "promoted from an rc soaked 3 days". No entry in docs/decisions.md mentions the soak, so dropping it departs from no recorded decision; it is the maintainer's own request.

    The plan:

    • Delete the min_soak_days = 3 line, keeping promote_from = "rc" and milestone = true
    • Reword the comment above [lanes.stable] so it no longer mentions a soak
    • Check with shipmill doctor and shipmill plan that the policy parses and that the stable lane names no soak

No CHANGELOG fragment: the release policy isn't part of what users install. I'll link the PR here.

The change is in #85: it deletes min_soak_days = 3 from the stable lane and rewords the comment above it, so stable 0.7.0 promotes the newest rc as soon as its milestone is done. shipmill doctor passes and shipmill plan names no soak. This issue closes when #85 merges.

Released in v0.7.0rc4 (pre-release). uv tool install --prerelease allow cloudfall==0.7.0rc4
A plain install gets it with the next stable release.
