What and why

A review of the main texts (README, site, ROADMAP, ARCHITECTURE, MANIFESTO) found that the headline promises "a record that answers why" but nothing ever shows a record, and that every text calls the brownfield track unbuilt although it shipped in 0.4.0.

  • The record, shown: a real cloudfall why answer from the maintainer's six-host production fleet (a converge of the team's own site.yml, 2026-09-22) in the README and as a new section on the site
  • Two audiences: teams leaving a PaaS (with the concrete $83/mo Render vs under €10 Hetzner example) and teams or agencies already running Ansible, who can use the operations catalog, the gate and the record today
  • Status made true: README, site, ROADMAP intro and ARCHITECTURE now say the catalog, gate, decision records and cloudfall why are built; safe edits and autonomy from the record are not. The README's "Next up: fleet density" contradicted the roadmap and is gone
  • Paid tier removed for now: the README's hosted-operator sentence and the manifesto's promise to state the free/paid line in the README (MANIFESTO.md and the site's manifesto page)
  • Consistency: the site quickstart matches the README (uv tool install, uvx cloudfall init), and both use --build web=main

The site is not deployed by CI; cloudfall.dev changes after wrangler deploy from site/.

Checklist

  • uv run pytest passes (363 tests)
  • A CHANGELOG.md entry under [Unreleased]
  • Fixtures and docs are synthetic: the record shows host aliases only, no addresses

The README, site, roadmap and architecture called the brownfield track
unbuilt, though the operations catalog, the gate, decision records and
cloudfall why shipped in 0.4.0 and ran on the maintainer's production
fleet. They now say so, show a real cloudfall why answer, and address
teams leaving a PaaS and teams already running Ansible. The paid-tier
sentence and the manifesto's promise to state it in the README are gone
until there is a paid tier to state; the README drops its stale "next up".
