docs(skill): stop assuming the ksail MCP server is registered - #8221
The bundled agent skill (copilot-plugin/skills/ksail/SKILL.md) said the plugin had "already auto-registered" the ksail MCP server. That's only true for installs that load the .mcp.json in devantler-tech/agent-plugins. A skills-only listing, such as the OpenAI (Codex) plugin directory's (public listings there take only remote MCP servers), ships this skill without the server, so the old text sent agents looking for tools that aren't there.
What the skill now says:
Prefer the MCP tools when they are available. They are cluster_read, cluster_write, workload_read, workload_write, project_read, project_write and tenant_write.
Fall back to the ksail CLI when they aren't, and never block on the MCP server.
Register the server by hand only if the user wants the tools, and only with their agreement:
Claude Code: claude mcp add ksail -- ksail open mcp
Codex: codex mcp add ksail -- ksail open mcp (syntax checked against codex mcp add --help)
clients that read an mcpServers map: the same JSON as the MCP docs
The "Command groups" line for ksail open mcp now points to the MCP server section instead of claiming auto-registration. The wording is tool-neutral, and the frontmatter is unchanged.
devantler-tech/agent-plugins picks this up through its daily skill sync at the next release tag. Its copy under plugins/ksail/skills/ksail/ is generated from this file and is never edited by hand.
Validation
The 🧩 KSail Skill CI check run locally passes: frontmatter opens and closes, name: ksail, and a non-empty description.
markdownlint-cli2 with the repo's .markdownlint.json finds 0 errors, including link-fragment checks on #mcp-server.
The skill said the plugin "already auto-registered" the MCP server. That
holds only for installs that load the agent-plugins .mcp.json. A
skills-only listing, such as the OpenAI plugin directory's, ships the skill
without it.
Say to prefer the MCP tools when they are available, fall back to the
ksail CLI when they are not, and show how to register the server by hand
in Claude Code, Codex and mcpServers-map clients, with the user's
agreement, linking the per-client setup docs.

The ksail skill documentation now links the ksail open mcp description to its MCP section. That section describes the stdio server and its tools, explains that registration varies by installation, and directs users to use available MCP tools or proceed with the CLI. It also explains how to check, enable, or register the server, with user agreement where required.
The MCP guidance still needs recovery steps for failed or disabled registrations, though users can continue through the CLI.

- Line 59: Update the MCP setup guidance in the “If the user wants the tools and
the client lacks them” bullet to check for an existing ksail registration before
adding one. For Claude Code, direct users to run claude mcp list and enable an
already-registered, disabled server in the /mcp panel; otherwise retain the
existing registration instructions.

CodeRabbit noted that registering the server again does not enable an
existing, disabled ksail registration. Check with `claude mcp list` or
`codex mcp list` first, and enable a disabled registration (Claude Code's
/mcp panel) instead of adding a duplicate.

CodeRabbit noted that Codex has no enable command and that a listed entry
can also be pending approval or failing to connect. Split the guidance by
state: enable a disabled entry (Claude Code's /mcp panel, or
`enabled = true` under [mcp_servers.ksail] in Codex's config), approve a
pending one, check PATH and `ksail open mcp` for one that fails to connect
(linking the MCP troubleshooting docs), and only register a new entry when
none exists.

Independent review of the diff 062dda741..e69dd843919f43f5f2e887f0e640c2b83be22f8e. I checked the tool names against pkg/toolgen snapshots, the stdio transport in pkg/svc/mcp/server.go, the claude mcp and codex mcp subcommands and help, the Codex enabled key, the URLs and anchors, markdownlint, and the skill frontmatter check.
Local review round findings:
- P1: require the user's agreement for every MCP change, and confirm with
`claude mcp get` / `codex mcp get` that an entry runs `ksail open mcp`
before enabling or approving it, so an untrusted project server named
ksail is never waved through.
- Note Claude Code lists plugin servers as plugin:<plugin>:ksail.
- Edit an existing Codex [mcp_servers.<name>] table; never create one that
holds only `enabled`.
- Check the server with `ksail open mcp </dev/null`, which does not block
on stdin.

Re-review of the full diff 062dda741..91541bf935aa6b10df831344df63f3502afe140e. All four findings from the previous round are resolved, including the P1. I checked the new claims against Claude Code 2.1.317 (claude mcp get prints the command without starting a pending or disabled server, and lists plugin servers as plugin:<plugin>:<server>) and Codex 0.166.0 (codex mcp get; a bare enabled table fails with "invalid transport"). ksail open mcp </dev/null exits 0 in about 1 s. markdownlint and the frontmatter check pass.
Local review round nits:
- `claude mcp list` health-checks, and so starts, every configured server.
Look the entry up with `claude mcp get ksail` / `claude mcp get
plugin:ksail:ksail` instead.
- Checking the command by name let a repository-local `./bin/ksail` pass.
Require the command to be `ksail` or the path `command -v ksail` prints.

Re-review of 062dda741..a11a1ced676bec64518c8f40727b0b0fc63145df. Both nits from the previous round are resolved. plugin:ksail:ksail resolves as a name, and codex mcp list starts nothing: a touch-marker probe server was never run. One new finding.
- **When the tools are available**, prefer them for cluster and workload operations.
- **When they are not**, run the same operations with the `ksail` CLI. Never block on the MCP server.
- **If the user wants the tools and the client lacks them**, change the client's MCP setup only with the user's agreement. Look for an existing ksail entry first with `claude mcp get ksail` and `claude mcp get plugin:ksail:ksail` in Claude Code (a plugin's server is named `plugin:<plugin>:<server>`; avoid `claude mcp list`, which starts every configured server to health-check it), or `codex mcp list` in Codex. Before enabling or approving an entry, confirm with `claude mcp get <name>` or `codex mcp get <name>` that its command is `ksail` or the path `command -v ksail` prints, with the arguments `open mcp`; never approve an entry that runs anything else, such as a binary inside the repository. Then:

P1 (fails closed) — For a plugin-provided entry, claude mcp get does not show the real command. On Claude Code 2.1.317, claude mcp get plugin:ksail:ksail prints Command: stdio with empty Args:, while the plugin's .mcp.json runs ksail open mcp. The required check can never pass for the main way this skill is installed: an agent asked to re-enable a disabled plugin:ksail:ksail refuses a legitimate server and may call it suspicious. Apply the command check to non-plugin entries only, and identify a plugin entry by the plugin it belongs to.
Local review round P1 (fails closed): `claude mcp get` shows a plugin
server only as `Command: stdio`, so the command check could never pass
for `plugin:ksail:ksail` and an agent would refuse to re-enable the
plugin's own server. Identify a plugin entry by the plugin it belongs to,
and keep the command check for every other entry.
